well. it was about 2 years in the making...but the things i started with (to lose the weight) were as follows...
I drank 2 liters of water a day (very important)
I made sure that i was getting alot of lean protein instead of carbs...and the carbs i was eating were colorful greens, veggies, low Glycemic Impact fruits...etc.
I'm fairly certain that i shouldn't qualify as anyone's hero . But...I'm flattered none the less. Yeah. in plateaued a few times in the process...and ended up designating some friends as "cheerleaders"...meaning...they helped me feel better...worked out with me...and helped me get my head on straight when i was all stressed and fucked in tha head.

5 or so small meals a day instead of huge meals.
Yoga, and dance 5x a week.
